LPG pricing in Pakistan is uniquely complex. OGRA sets regulated prices, but the actual price customers pay at the retail level varies based on cylinder size, gas-only versus cylinder sales, deposit structures, and the competitive landscape in each area. Distributors who understand this complexity can build pricing models that remain profitable through every market cycle.
Understanding the LPG Pricing Stack
- OGRA regulated price: The base wholesale price set monthly
- Distributor margin: Added to the OGRA price before selling to retailers
- Retailer margin: The spread between purchase cost and selling price
- Cylinder deposit: A separate, refundable charge for the physical cylinder
- Delivery charge: Optional, based on distance and volume
Managing Price Changes Smoothly
When OGRA announces a price change, distributors who are still using paper systems face a chaotic few days updating price lists, informing counter staff, and manually adjusting any pending orders. A digital system lets you update the price once and have it reflected everywhere instantly - including customer-facing receipts.
Gas-Only Pricing vs. Cylinder Pricing
Gas-only sales (where a customer brings their own cylinder to be refilled) require per-kg pricing. This is fundamentally different from cylinder sales and must be tracked separately. Your pricing for gas-only should account for the cost of the gas dispensed plus a service margin. Many retailers undercharge on gas-only because they don't measure dispensed kg accurately.
Using Volume Discounts Strategically
Offering a small discount to customers who buy 5 or more cylinders at a time improves cash flow and reduces the cost per transaction. Set these discount thresholds in your system so counter staff can apply them consistently, not ad hoc. Inconsistent discounts lead to customer complaints and eroded margins.
Monitoring Margin Per Branch
For multi-branch operators, the same pricing strategy can produce very different margins at different locations depending on delivery costs, customer mix, and local competition. Track gross margin per branch monthly. Branches with consistently lower margins usually have a pricing or operations problem worth identifying.
Pricing discipline
Agree on discount authority levels in advance: counter staff can give up to 2%, managers up to 5%, and anything above that requires owner approval. Log every discount in the system.
